Business Context
Market Timing: WeMar was founded as the Vietnamese Digital Marketing market became saturated with major agencies. However, small businesses and local merchants were still struggling to build their brand image and sales strategies. These businesses lacked the budget for “Big Agencies” and the experience to manage an in-house marketing team.
The Vision: Operated by a young, creative team prioritizing agility and speed, WeMar was born to be a flexible “Outsourced Marketing Department,” helping local brands build a professional image with optimized budgets.
Problem Statement
WeMar was founded by two partners and me, and was established to address the shortage of professional marketing personnel for small businesses. We solved the dilemma of businesses needing specialized skills (Design, Content, Ads) but being unable to afford big agencies or sustain a full in-house team.
Market & Customer Insight
Small businesses don’t need massive, complex campaigns; they need “touching” content that aligns with daily trends and effective ad management to generate immediate sales. They need a partner who “speaks their language” – focusing on practical efficiency, direct communication, and rapid problem-solving.
Business Model & Value Proposition
A hybrid model of Project-based services and monthly Retainer packages. We focused on core services: Fanpage Management, Brand Identity Design, Communication Planning, and Performance Ads. WeMar delivered professional marketing solutions through a lean process, leveraging visual power and creative content to drive conversion rates.
Strategy & Key Decisions
Instead of a multi-channel approach, WeMar concentrated on Facebook and Instagram – the two most powerful sales platforms in Vietnam at the time – to help clients optimize their marketing from the very first steps.
Execution
- Operating System: Utilized project management tools like Trello and Excel to ensure progress for multiple clients with a lean team. We onboarded and trained student freelancers to minimize operational costs. All activities were conducted online, with in-person meetings scheduled only when necessary to resolve emerging issues.
- Workflow: Client briefing -> Market research -> Proposal & Pitching -> Alignment & Approval -> Execution -> Final Evaluation & Reporting.
Results & Metrics
- Within over one year, WeMar supported 50+ clients with a 85% service retention rate; revenue remained stable month over month.
Reflection & Learning
The project eventually had to stop due to internal conflicts among team members. From this, the key lesson learned was the necessity of solving “The Founder-Friend Paradox” in business. When starting a business with two friends, the biggest hurdle was not skills, but “nể nang” (the hesitation to be blunt). Initially, every decision was based on consensus, which led to slow decision-making and a lack of decisiveness.
=> The Lesson: Establish a “Work-mode” that is separate from friendship. We learned that: “The greatest kindness in work is clarity.” Setting professional boundaries does not fracture a friendship; on the contrary, it protects the friendship from the pressures of unspoken expectations.
